Little's Law: throughput time from what's in queue

How long does a job wait on average, and how much can be in progress at most?

Answer: Little's Law says average throughput time equals amount of work in progress (WIP) divided by how much is finished per time unit. It applies to a warehouse, a case stack, a laundry or an inbox with complaints. The law explains why in Lean you reduce throughput time by limiting work in progress and not just by working faster. You count yourself what is in progress and how much is finished per day. The calculator gives throughput time and the WIP ceiling needed to reach your goal.

Formula

Gennemløbstid (W) = igangværende arbejde (L) ÷ gennemstrømning (λ), altså L = λ × W

WIP-loft = gennemstrømning × mål for gennemløbstid

Use the same unit throughout: pcs and pcs per working day gives days

Validity and source

Source
Little's Law (J.D.C. Little 1961) used in Lean and value stream analysis

Does not apply when

  • The law applies to averages over a stable period where roughly as much comes in as goes out. Count WIP on a normal day, not right after a big delivery. The individual task can wait much longer than average.

Worked example

The calculator's own default values inserted. The figures are calculated with exactly the formula the tool uses.

Substituted

  • Work in progress right now (WIP)120 stk
  • Finished per working day (throughput)30 stk/dag
  • Working hours per day7.40 timer
  • Target for throughput time2 dage

Giver

  • Average lead time4.0 dage
  • Lead time in working hours29.6 timer
  • WIP ceiling to reach the target60 stk
  • Work in progress that needs to leave the system60 stk

Step by step

  • At bruge gennemstrømningen pr. time og læse resultatet som dage.
  • At tro, at gennemsnittet gælder alle opgaver.
Kunden venter stadig.

Examples from everyday life

Ledelsen vil have dem lukket på to dage.

Work in progress right now (WIP)
120 pcs
Finished per working day (throughput)
30 stk/dag
Working hours per day
7.4 hours
Target for throughput time
2 days

It means: En reklamation venter i gennemsnit 4 days.

Halvfabrikata i hallen

Work in progress right now (WIP)
450 pcs
Finished per working day (throughput)
150 stk/dag
Working hours per day
7.4 hours
Target for throughput time
1 days

Afdelingerne vil have deres sæt tilbage dagen efter.

Work in progress right now (WIP)
80 pcs
Finished per working day (throughput)
40 stk/dag
Working hours per day
7.4 hours
Target for throughput time
1 days

It means: Et sæt er 2 days undervejs. Med 40 pcs i kø ville målet holde.

Rule of thumb

How to check the answer

Gennemløbstid × gennemstrømning skal give WIP.
